Platform economics includes the work and risk needed to keep capabilities usable, not only license or compute price.

  • Include engineering, infrastructure, storage, network, support, integration, security, compliance, migration, and incident costs.
  • Model cost by cohort and workflow so one team's improvement does not disappear as another team's toil.
  • Compare vendor capability, control, data boundaries, extensibility, reliability, switching cost, and exit plan.
  • Account for opportunity cost and the maintenance tail of custom tools, forks, and compatibility layers.
  • Revisit build-versus-buy as scale, regulation, products, and vendor capabilities change.
